Every system exists within a larger context. A business operates within an economy. A department operates within a company. A person operates within a family, a community, and a society. Because everything is connected to something else, it would be impossible to analyse every influence at once.

System boundaries provide focus. They allow us to concentrate on the factors that are most relevant to the problem we are trying to solve while acknowledging that external influences also exist.

Why Boundaries Matter

The quality of your conclusions depends heavily on the quality of your boundaries. Many people attempt to solve problems without clearly defining what they are actually analysing. As a result, they either overlook important causes or become overwhelmed by unnecessary complexity.

Imagine a company experiencing declining sales. If the system is defined only as the sales department, the solution may focus on improving sales techniques. However, if the boundary expands to include marketing, customer service, product development, pricing, and market conditions, an entirely different picture may emerge. Poor customer retention, unclear positioning, or declining product quality may be the real drivers of the problem.

The opposite can also happen. If every possible external influence is included—from global politics to demographic shifts—the analysis quickly becomes unmanageable. Effective systems thinking requires finding the balance between completeness and practicality.

Every Boundary Is a Choice

One of the most important principles in systems thinking is that system boundaries are not objective facts. They are decisions made by the person conducting the analysis.

The same organisation can be viewed as many different systems depending on the question being asked. If the objective is to improve customer satisfaction, the relevant system may include customer support, product quality, delivery processes, and marketing communications. If the objective is to reduce employee turnover, the system will likely include leadership, company culture, recruitment, compensation, and professional development.

Neither boundary is right or wrong. Each is useful because it matches the specific problem being investigated. This illustrates an essential principle: the purpose of the analysis determines the boundary of the system.

Internal and External Factors

Once the system boundary has been defined, it becomes easier to distinguish between internal and external factors.

Internal factors exist within the system and can usually be influenced directly. These may include processes, behaviours, resources, decisions, policies, technologies, or relationships.

External factors exist outside the system but still affect its performance. Economic conditions, legislation, competitors, technological advances, and cultural trends often influence a system without being directly controllable.

Recognising this distinction helps focus attention on the variables that can realistically be changed while remaining aware of the broader environment.

Choosing the Right Boundary

There is no universal formula for defining a system boundary, but several questions can help determine what should be included.

Begin by asking what outcome you are trying to understand or improve. Once the objective is clear, identify the components that have the greatest influence on that outcome. Include the people, processes, resources, and relationships that directly contribute to the problem, while excluding elements that have little practical impact.

As your understanding of the system improves, you may discover that the boundary needs to change. Expanding or narrowing the system is a normal part of the analytical process. Systems thinking is iterative, and your definition of the system often evolves alongside your understanding of it.

The Danger of Boundaries That Are Too Narrow

Many poor decisions result from analysing systems that are too small. A manager may attempt to improve employee performance without considering organisational culture. A business owner may reduce expenses without recognising the long-term effects on customer satisfaction. A person trying to improve their health may focus only on exercise while overlooking sleep, nutrition, stress, and social habits.

In each case, the system boundary excludes variables that significantly influence the outcome. The resulting solutions may appear effective in the short term but fail to address the underlying causes. Whenever a problem persists despite repeated attempts to solve it, it is worth asking whether the system boundary has been defined too narrowly.

The Danger of Boundaries That Are Too Broad

While narrow boundaries create blind spots, boundaries that are too broad create confusion. Including every possible influence often leads to analysis paralysis. When a system becomes excessively large, identifying meaningful relationships becomes increasingly difficult. Time and effort are spent examining variables that have little practical relevance to the original problem.

Good systems thinkers recognise that not every factor deserves equal attention. The objective is not to explain everything but to understand enough of the system to make better decisions. Effective boundaries strike a balance between simplicity and completeness.

Boundaries Shape Solutions

Perhaps the most important lesson about system boundaries is that they shape the solutions we discover. Every analysis begins with assumptions about what belongs inside the system and what lies outside it. Those assumptions determine which relationships become visible, which leverage points can be identified, and which interventions appear most promising.

Before searching for answers, take the time to define the system carefully. Clarify the outcome you want to achieve, identify the components that most directly influence that outcome, and consciously decide where the system begins and ends.

Systems thinking is not only about understanding relationships. It is also about asking whether you are looking at the right system in the first place. Choosing the appropriate boundary provides the foundation for every insight that follows, making it one of the most fundamental skills in effective problem solving.
